📍 Project Overview
Dealogikal is a B2B digital procurement platform designed to seamlessly connect buyers, suppliers, logistics providers, and administrators within a single ecosystem. After operating for several years on a legacy system, the company embarked on a major transformation—launching Version 2 (Web 2.0) to deliver a more scalable, intuitive, and feature-rich experience that meets the evolving needs of its growing user base.
🎯 The Challenge
The transition from legacy to a modern platform required a complete system overhaul without disrupting existing operations. Key challenges included:
- Unifying workflows for four core user roles: Buyer, Supplier, Logistics, and Admin.
- Enhancing the user interface for usability and responsiveness.
- Building scalable, modular components that allow for future feature expansion.
- Streamlining the procurement process and status transitions.
- Delivering within Agile timelines while continuously gathering feedback from stakeholders.
🚀 My Role
As the Agile Project Manager, Scrum Master, and UI/UX Lead, I played a pivotal role in:
- Collaborating with stakeholders to define product scope and roadmap
- Managing sprint planning, backlog grooming, daily stand-ups, reviews, and retrospectives
- Designing wireframes and user interfaces using Figma, tailored for each user role
- Maintaining an evolving backlog and sprint goals using Proj4.me
- Coordinating developers, QA testers, and product owners across multiple teams
- Creating evaluation criteria for developer and QA team performance
🛠️ Solutions & Execution
To ensure a successful launch of Version 2:
- Developed detailed user flows for each role to clarify functionality and reduce friction
- Introduced a modular architecture that supports independent feature scaling
- Redesigned major platform features including Procurement, RFQ, Bidding, Shipment, and Closing Order stages
- Applied design thinking principles to enhance usability and consistency across the platform
- Executed a hardening sprint to address technical debt and ensure all features met the Definition of Done
- Conducted collaborative reviews with stakeholders for continuous alignment and approval
📊 Key Outcomes
- âś… Launched a fully reimagined platform supporting 4 major user roles
- âś… Increased UI intuitiveness, leading to fewer support tickets and faster onboarding
- ✅ Maintained high sprint predictability with an average 90–95% story completion rate
- âś… Reduced turnaround time on RFQs and Biddings with status-driven process refinement
- âś… Deployed enhancements on schedule, including Procurement, Pricing, Shipment, and Closing Order modules
- âś… Established internal performance evaluation tools to support ongoing team development
🧠Lessons Learned
Redesigning a complex system from scratch requires more than just process discipline—it demands a shared vision, empathy for users, and strong communication loops between business and tech. Our success with Dealogikal Version 2 proved that a well-executed Agile approach, paired with thoughtful design and team alignment, can drive real transformation.
